CI Director for Google Gemini: Help & Support

CI Director turns a Google Gemini Gem (a custom version of Gemini that remembers your instructions) into a structured competitive intelligence (CI) analyst. It uses Google Search, cites every fact it reports, and ends each report by listing what it could not verify. This page explains how to set it up, how to use it, and what to do if something doesn't work.

Quick start

Up and running in 5 steps

  1. Go to gemini.google.com, open the sidebar, click Gems, then New Gem.
  2. Name it CI Director.
  3. Paste the instruction text from page 2 of your User Guide into Instructions.
  4. Optionally, add a one-page brief about your business under Knowledge, then click Save.
  5. Open the Gem and ask: “I run an [business type] in [city]. Run a market radar scan to identify my top 5 direct competitors.”

1What you need

2Setting up CI Director in Google Gemini

Step 1: Create the Gem

  1. On a computer, go to gemini.google.com and sign in.
  2. Open the sidebar (the menu icon, top left) and click Gems.
  3. Click New Gem.
  4. In the name field, type CI Director.

Step 2: Add the CI Director instructions

  1. Open page 2 of your CI Director for Google Gemini User Guide.
  2. Select everything between the lines [COPY THE TEXT BELOW THIS LINE] and [COPY THE TEXT ABOVE THIS LINE]. Start at # Role & Purpose and finish at the end of the # Limitations Audit section. Leave out the two marker lines themselves.
  3. Paste it into the Instructions box of your new Gem.

Tip: Some PDF readers add extra line breaks when you copy. That's fine, because Gemini reads the headings and numbered rules either way. Do check that the whole block pasted, all the way to the Limitations Audit.

Step 3 (optional): Tell CI Director about your business

The “Win” recommendations are much sharper when Gemini knows who you are. Write a one-page brief (for example a Google Doc, .docx or .pdf) covering:

Under Knowledge, click Add files and upload it from your computer or Google Drive. Update it whenever your pricing or positioning changes.

Step 4: Preview and save

  1. Use the preview panel on the right to test the Gem. Type a Radar Scan prompt (see below) and check that the reply includes a ranked table and sources.
  2. Click Save. Your Gem now appears under My Gems in the Gem list.

You don't need to switch search on. Gemini uses Google Search when it needs current information, and the CI Director instructions tell it to search for every question.

3Running your first analysis

Always open the CI Director Gem first: sidebar > Gems > My Gems > CI Director. An ordinary Gemini chat won't follow the CI Director instructions.

1. Discovery mode. Give it your business category and location:

I run an [INSERT BUSINESS TYPE] in [INSERT CITY]. Run a market radar scan to identify my top 5 direct competitors. Create a ranked table comparing them.

CI Director replies with a ranked table of the top 5 competitors, with any market-share hints it finds and each one's geographic focus. It then asks which competitor you want analysed in depth.

2. Deep-dive mode. Name the competitor and give their website:

Run a full Intelligence Report on [Competitor Name]. Their website is [URL].

4Understanding your Intelligence Report

Every deep dive comes back in the same structure, so reports on different competitors are easy to compare:

Section What it tells you
Executive Summary One or two paragraphs on the competitor's core value proposition and main target customers.
Pricing & Business Model Matrix A table of their pricing tiers and billing frequency, or a note that they rely on custom quotes, with every price cited.
Product & Feature SWOT Analysis SWOT means Strengths, Weaknesses, Opportunities and Threats. Here it focuses on where the competitor's product is praised and where customers complain or features are missing.
Strategic “Win” Position Three specific actions your business can take against the competitor's weaknesses.
Limitations Audit What it expected to find but couldn't verify (for example, “Revenue figures are private”), and whether primary research such as customer interviews is needed to fill the gap.

How to read the results

5The five core prompts

Paste these into a chat in your CI Director Gem. Replace everything in square brackets [LIKE THIS] with your own details and delete the brackets.

Market Identification: The Radar Scan

When to use it: You are entering a new niche or area and need to know who the major players are.

I run an [INSERT BUSINESS TYPE, e.g., an independent bookstore] in [INSERT CITY, e.g., Austin, Texas]. Run a market radar scan to identify my top 5 direct competitors. Create a ranked table comparing them.

Feature SWOT Analysis: The “Armour” Crack

When to use it: You want a competitor's product strengths and weaknesses, and advice on how to win where they fall short.

Perform a full Product SWOT analysis on [INSERT COMPETITOR NAME]. Their website is [INSERT URL]. Focus heavily on what features their customers complain about in public reviews or forums. Based on this, suggest 3 ways I can position my business to win.

Pricing Deep-Dive: The “Wallet” Crack

When to use it: You need to know exactly how a competitor charges. If they only give private custom quotes, CI Director will say so.

Perform a pricing deep dive on [INSERT COMPETITOR NAME]. Their website is [INSERT URL]. Map out their tiered pricing structure in a table and determine if they use dynamic pricing.

Marketing Message Analysis: The “Messaging” Mirror

When to use it: You want to understand a competitor's positioning: who they are trying to reach, and how.

Analyse the core marketing messages on [INSERT COMPETITOR NAME]'s homepage at [INSERT URL]. Identify their primary target audience, the top 3 problems they claim to solve, and what makes them unique.

The Limitations & Gaps Report: The “Reality Check”

When to use it: You have gathered a lot of research and need a precise list of what you still don't know before investing in deeper research.

Perform an audit of our identified knowledge gaps regarding [INSERT COMPETITOR NAME]. Create a 'Limitations Report' listing all critical KPIs (revenue, tech stack, funding, pricing, etc.) that cannot be verified via public domain search. Advise on next steps.

Run this in the same chat as your earlier research on that competitor, so Gemini can see what has already been found. (KPI = key performance indicator.)

6A recommended research routine

  1. Radar Scan: find your top 5 competitors.
  2. Intelligence Report: run a deep dive on the one that matters most.
  3. Messaging Mirror and Wallet Crack: go deeper on their positioning and pricing.
  4. Armour Crack: collect customer complaints and your three “win” moves.
  5. Reality Check: list what you still don't know, in the same chat.
  6. Act on the findings, then re-run the Radar Scan every quarter or whenever the market shifts.

Tip: Keep one chat per competitor, and give each chat a clear name. Each chat holds all the research on its competitor, so the Reality Check can use it.

7What CI Director can't do

Limitation What it means for you
No automatic or scheduled scans The Gem can't re-run your research by itself or work through a fixed sequence of steps unattended. Re-run a prompt whenever you need fresh data.
No specialist data tools It can't use specialist paid services such as Crunchbase (funding data), or tools that crawl a whole 50-page documentation site.
No log-in-only content Pricing or features that you need an account to see are invisible to it. These should appear in the Limitations Audit.
Research happens live Gemini works through each request while you wait. Nothing runs in the background.
Memory is per chat Each chat builds on its own research. Run follow-ups, especially the Gaps Report, in the same chat.

8Troubleshooting

Problem Likely cause What to do
The answer has no sources, or reads like general knowledge. You're in an ordinary Gemini chat, not the Gem, or Gemini skipped the search. Open CI Director from My Gems. If sources are still missing, reply: “Search Google and cite a source URL for every fact.”
Citations appear as empty quote marks (“”) instead of numbers. The citation example in the instructions can display without its reference number. Reply: “Use numbered inline citations like [1] linked to a Sources list at the end.” To fix this permanently, edit the Gem and add that sentence to the end of the Instructions.
The report doesn't follow the CI Director format. The Instructions weren't saved, or only part of the text was pasted. Open Gems, find CI Director, open it for editing and check the Instructions run from # Role & Purpose to # Limitations Audit. Fix, save, and start a new chat.
The competitors listed are the wrong ones. Your business description or location was too broad. Be specific, e.g. “commercial HVAC maintenance for offices in Greater Manchester”. You can also name the competitors you already know.
Lots of “Information not publicly available via public search”. This is working as designed. CI Director is not allowed to guess. Use the Limitations Audit to decide what's worth researching further, whether through review mining, customer interviews or mystery shopping.
The deep dive won't start. The instructions ask for a competitor name and a website. Include both, e.g. “Run a full Intelligence Report on Acme Ltd. Their website is acme.co.uk.”
I can't find Gems or “New Gem”. Gems are created in the web version of Gemini. Some work accounts have them switched off. Use gemini.google.com on a computer. On a work account, ask your Google Workspace administrator.
A cited link is broken or doesn't support the claim. Web pages change, and AI can occasionally mis-attribute a source. Always click through before you rely on a figure. Ask: “Re-verify [claim] and give me the exact source.”

9Frequently asked questions

Is CI Director free?

Yes. CI Director is free to download and use. You need your own Google account with access to Gemini.

Do I need to paste the instructions every time?

No. They are saved in the Gem. Every chat you start from the CI Director Gem uses them automatically.

Can I edit the instructions?

You can, for example to add your industry's own review sites. Keep the Operating Constraints and the Limitations Audit section intact, because they stop the AI from guessing.

Can I use it on my phone?

Yes. Once you've created and saved the Gem on a computer, it appears in the Gemini mobile app too.

Can my team use it?

Each person should create their own Gem from their own copy of the guide. CI Director is licensed for single-user use, so please don't redistribute the instruction text.

Is my business information private?

Anything you upload or type is handled by Google under your Google account's Gemini terms and privacy settings. ChrisalysWorks never sees your chats or files. Review your Gemini activity settings before uploading anything confidential.

How accurate is it?

CI Director is built to cite everything and flag what it can't verify, which removes most invented answers. It is still an AI working from public web sources, so check key figures via the cited links before acting on them.

I also use Claude. Is there a version for that?

Yes. CI Director for Claude works the same way, as a Claude Project. See its separate help page.
